I think it depends on how much you like this game...
If you play it a lot, I think you should spend
diamonds on the TGI, because you have another
way of playing this: Ambushes...
And when you Lv up, you win good Thief Arts and

Personally I have only ever used diamonds for early upgrades in castle.
Exchanging for gold is in my opinion not good.
Buying a TGI which you can later (after TG:5) sell for 1 million+ gold is the best way to get gold from diamonds but will take a while. |

Here's an old thread where I tried to invite people to find out whether castle Upgrades were better than just converting diamonds to Gold - https://www.lordswm.com/forum_messages.php?tid=1860350. It looks like, in many cases Diamond upgrades are *slightly* better value than converting to gold in monetary terms. And since you get the benefit 1 or 2 levels earlier it's a nice bonus.
Unfortunately no-one else wanted to participate at the time and I didn't want to waste several days changing faction to get the info.
Nowadays it's pretty easy to go somewhere like Litwins Tools Webpage and get the info (http://www.lordswm.org/strony/eng/tutorials/016-buildings.php). Just remember that Diamonds convert to 2500 gold and it's fairly easy to calculate.
Some upgrades like the Cache are really worth it, earning almost +50% added value if purchased with diamonds. Just take the time to have a look.
